Unauthorized tools have always been a headache for IT teams. The phenomenon is nothing new and even has its own name: Shadow IT. It’s that scenario where an employee, on their own initiative, starts using apps, devices, and services that never got the green light from the technology department.

But what used to be someone using a personal Dropbox to share company files or installing a random note-taking app outside the corporate standard has now taken on a whole new and much more complex dimension.

Sounds harmless, right?

But think about it: each one of those actions could mean that sensitive company data is being sent to external servers, completely outside any internal control or monitoring. And the most interesting part is that this doesn’t happen out of bad intentions. It happens because people simply want to work better and faster.

Often, these unauthorized tools are used side by side with solutions the company has already approved and licensed, like Microsoft 365 Copilot or Zoom AI Companion. In other words, the employee already has access to AI within the corporate environment but still seeks external alternatives because they feel those tools handle certain tasks better. The smarter path involves a process that combines governance with inclusion. That means companies need to build a catalog of approved AI tools that have been tested from a security and compliance perspective and made accessible to employees. Beyond that, it’s essential to communicate clearly about the reasoning behind those choices.

When an employee understands the risks behind Shadow AI and has access to functional alternatives, the tendency to turn to unauthorized tools drops considerably. Prohibition without context rarely works. Education with support almost always does.

Another point worth paying attention to is the role of leadership in this process. Technology and security teams that adopt a collaborative approach, rather than a strictly enforcement-driven one, can create environments where employee feedback about the tools they use flows openly and in an organized way.
